“But aren’t you just telling people what to do all day?” ...I’ve heard this. And honestly, early on, it got to me. 😬 I used to think I only had value as a leader and COO if I was visibly producing. But here’s what I realized: when the leader isn’t focused, nobody is. (Read that again) The most important thing you can do as a leader is bring focus. And you can’t give what you don’t have. So Monday mornings look like this 👇 1️⃣ Read every end-of-week debrief before I touch Slack/emails My team sends these on Friday. I read them Monday to spot misalignment. If two people are pulling in different directions, I want to catch that and course correct. 2️⃣ Lock my top 3 priorities and time-block them immediately Before the day starts. Before the meetings stack up. I decide what actually moves the business forward this week and protect that time first. Everything else fits around it. If it’s not in my calendar, it’s not a priority. 3️⃣ Review key metrics before the leadership meeting this allows me to walk in with a point of view. I note the Yellow and Red metrics where we’re off track, and what I’m personally focused on to close the gap. That meeting is for decisions, not discovery. 4️⃣ Identify the one constraint slowing everything down What’s the single bottleneck that makes everything else harder this week? I write out the causes and decide what I’m doing about it. Most leaders skip this and spend the whole week reacting instead of removing. 5️⃣ Decide what I’m coaching each person on before 1:1s I don’t walk in asking “so how are things going?” I walk in knowing exactly what gap I’m working on with each person that week. I have a 1:1 framework for this. ...That’s not doing nothing. That’s doing everything that truly matters. Turns out, that was just me being a very expensive task manager. Here are 5 things I do every Monday that look like nothing—but are actually the work: 1️⃣ Block 9-11am for ‘nothing’ No meetings. No Slack. Just reading, thinking, planning. My team used to think I was MIA. Now they know: this is when I’m actually doing my job—figuring out where we’re going, not just reacting. 2️⃣ Don’t check email first I spend the first hour asking: What are the 1-2 decisions only I can make this week? Everything else is noise. If I start with email, I’m in everyone else’s priority list instead of leading from mine. 3️⃣ Skip-level coffee chats Not meetings. Just coffee with people two levels down. These 20-minute conversations tell me more than any status report. 4️⃣ Write instead of talk Every Monday, one short note to my team about what I’m thinking, what I’m prioritizing, and why. Takes 30 minutes. Prevents 10 hours of meetings. 5️⃣ Protect everyone’s Monday mornings No meetings before 11am. Period. If I need deep work time to lead effectively, so does my team. None of this looks like hustle. But this is what separates leaders from really productive individual contributors. If your Monday is back-to-back meetings and a flooded inbox, you’re not leading—you’re drowning. I figured this out by auditing where my time was actually going.
