The part no one really says out loud about restructures isn’t the change itself… It’s how quickly your role can be redefined by people who don’t fully understand what you do. I remember someone explaining this to me once, almost casually. There’s an unspoken ladder in every restructure. And it’s rarely built on performance alone. It’s built on what can be seen, repeated, and defended in a room you might not even be in. Visibility. Perceived value. Who can demonstrate impact in the simplest terms. Who’s close enough to the decision-makers to be remembered. And the uncomfortable truth is this: You can be doing critical, high-value work… …but if it isn’t obvious, trackable, or easy to explain… you’re more exposed than you think. Not because you’re not good at what you do. But because the system doesn’t reward quiet excellence. It rewards what can be quickly justified under pressure. That’s the part that stayed with me. It shifted how I see security completely. Not in a dramatic way. Just enough to stop relying on one version of stability. I don’t hate corporate. I actually like it. But I understand how it moves now. And once you see that clearly, you stop building your life on something that can be redefined without you in the room. Second, I’d rebuild pricing from the ground up. We’d calculate true overhead. Decide on a real target profit. Then reverse-engineer the markup needed to support that. Pricing would be based on math, not competitors. Third, I’d implement strict budget vs actual tracking on every fixed-price job. If a job runs over by 8 percent, we’d know immediately. Not six months later. That visibility alone changes estimating. Fourth, I’d put a 90-day cash flow forecast in place. Expected receivables. Planned payables. Payroll. Tax. Debt. No more “why is this month tight?” surprises. Fifth, I’d tighten project selection. We’d analyze which jobs actually produce margin and which ones just keep the crew busy.
